A few years ago, I walked into a school that had just changed everything.

New bell schedule.
New leadership roles.
New meeting calendar.

The structure was completely reimagined… but nothing had changed.
The same frustrations, same confusion, same results.

Why?

Because structure isn’t the same as a system.

Structures are what we can see: the schedule, the calendar, the org chart.
Systems are what people actually do: feedback loops, collaboration routines, intervention steps.

That school didn’t need a new clock.
It needed a new cadence of practice.

Here’s the kicker:
👉 You can change the structure without ever touching the system.
But you can’t change the results until you shift the system.

The Common Pitfall: Changing structures without shifting systems leads to frustration.
The Better Approach: Align structures to support systems of effective practice.

If you’re stuck in a loop of “We’ve tried that…” or “We already changed this…” — maybe you're adjusting structures, but the system underneath is still running on outdated code.

🔍 So here are two questions I always ask leadership teams:

  1. What do people need to do differently?
  2. What needs to be in place for that to happen?
